Published so you can decide whether it is worth your half hour, and hold us to it while it runs.

    The estate as it is

    What runs where, what is already in code, and what nobody can account for.

  2. 5 to 15

    Destination and constraint

    Where it needs to go, and what genuinely cannot move. Residency and licensing usually decide more than preference does.

  3. 15 to 25

    Ownership after go-live

    Who will run this once it is built, and what they need written down to be able to.

  4. 25 to 30

    A straight answer

    Scope, sequence, and what we would not touch yet. A stalled migration is usually a sequencing problem rather than a tooling one.

If you cannot produce what the middle two beats ask for, come anyway and say so. What an organisation cannot answer about its own operation is itself a finding, and it is often the most useful thing said in the half hour.
